Diablo 4 Season 11 Shard Of Agony | How To Farm This Lair Key Through Boss And Dungeon Drops?
Category: Diablo 4 Posted: Dec 24, 2025 Views: 7336
Generally, as long as the seasonal mechanics and new changes in the current season aren't too bad, new seasons in Diablo 4 are always better because they retain the optimizations from the previous season, improving the overall quality of the game.
For example, in Season 8, the boss summoning material mechanism was changed to lair keys, making boss battles and loot acquisition more efficient. This gameplay is still available in Season 11.
It's worth noting that due to differences in seasonal mechanics, the popular boss battle options change each season. At least in Season 11, due to the addition of Divine Gifts, besides the new boss Azmodan, the more popular lair bosses are currently Andariel, Belial, and Duriel.
Based on this, we will focus on how to obtain Shard of Agony, the lair key for Duriel, and other S11 gameplay related to this boss.

What Is Shard Of Agony?
Before Season 8, high-difficulty bosses were called Tormented bosses, and you needed to collect specific summoning materials to unlock the boss battle and earn loot.
Due to issues such as unstable drop rates, Season 8 took the opportunity of the new boss Belial's release to change Tormented bosses to lair bosses.
Under this new mechanism, all bosses can be unlocked for free, but only by obtaining the corresponding lair keys can you open the boss hoards after victory - Shard of Agony is the key specifically for Duriel, King of Maggots.
Now in Season 11, you need to obtain 3 Shards of Agony through other means to open Duriel's hoard once. So if you want to repeatedly farm this boss for its loot drops, you need to stockpile enough keys.
How To Obtain Shard Of Agony?
After the lair keys mechanism was implemented, the sources of Diablo 4 Shard of Agony drops include two other lair bosses, Grigoire, The Galvanic Saint and Echo of Varshan, as well as some world bosses and Kurast Undercity in DLC Vessel of Hatred.
Defeating Grigoire, The Galvanic Saint
Like Duriel, Grigoire also has his own exclusive lair keys, Living Steel. You must collect at least 12 of them to open his hoard once, allowing you to find Shard of Agony among the loot.
Living Steel is collected without needing to defeat other lair bosses, but primarily through completing Diablo 4 endgame events or dungeons, specifically:
- Helltides
- Kurast Undercity with Tribute of Titans
- Tree of Whispers bounty quests
- Defeating world bosses
- Trading with mercenaries using the special currency Pale Marks in Bartering system
After obtaining enough Living Steel, travel to Hall of the Penitent at Dry Steppes (preferably on Torment 4 difficulty) to find Grigoire. Defeat him and open his hoard to find Shard of Agony in the loot.
It's worth noting that all Initiate tier lair bosses, including Grigoire, also have Stygian Stone in their loot table. This item can be exchanged for Shard of Agony, Pincushioned Doll, and Abhorrent Heart, which are keys for Greater lair bosses.
All Initiate tier lair bosses:
- Varshan
- Grigoire
- Beast in the Ice
- Lord Zir
- Urivar
Therefore, theoretically, all five of these lair bosses can be used to farm Shard of Agony, although Grigoire and Varshan have specific drops.
Defeating Echo Of Varshan
This boss's exclusive lair key is Malignant Heart, and you need 12 of them to unlock the hoard once. The acquisition method is basically the same as Living Steel, so you should be able to farm both simultaneously.
Then, travel to northern Hawezar on Torment difficulty, find Malignant Burrow near Tree of Whispers, and enter to encounter Varshan. The key to defeating this boss is to increase your Shadow Resistance and pay attention to the energy balls she throws.
Defeating World Bosses
These types of bosses are slightly less difficult than lair bosses, allowing you to team up with other players to defeat them and obtain stable endgame materials and gear.
If you complete a world boss battle on Torment difficulty, the loot will sometimes include rarer lair keys, such as Shard of Agony. Currently, the world bosses in the game include:
- Azmodan, Lord of Sin
- Ashava the Pestilent
- Avarice the Gold Cursed
- Wandering Death
Azmodan, a new boss introduced in Season 11, brings Azmodan Invasion Boxes to the game. You can obtain these boxes by completing invasion activities, and they may contain various lair keys.
Clearing Kurast Undercity
First, you must own the first DLC and reach the required level to enter this dungeon. Then, you need to complete various challenges within the dungeon within a limited time to receive rewards.
It's worth noting that different tributes will increase the drop rate of different rewards, so if you want to increase the chance of finding lair keys in the rewards, you can do so by submitting a Tribute of Titans to Spirit Brazier.
The Use Of Shard Of Agony
This item will open Duriel's hoard after you win Duriel boss fight, rewarding you with various unique items or other loot.
In Season 11, after defeating Duriel, you can also increase EXP of his two corresponding Divine Gifts, Essence of Pain and Essence of Squalor, by 20 points each, to upgrade these seasonal powers and become stronger when you equip them.
This concludes the information about Shard of Agony lair key. We hope this helps you improve your character's strength in Season 11!
